Is it the same cipher as for the instructions, but preserving the Q? (I have to admit I was confused by his description of doing the post-preservation switching).

Someone's already talked about the cipher and there's only one popular cipher that specifically uses a word/phrase as the key.
Divide the cipher block into chunks of 8, and then divide those chunks into sections of 8, minus the last chunk, it'll be 9. The code we're looking for will be in the 4th block.

I guess my vote is for a clue that will reduce the number of codes to try. That should hopefully give us the key relatively quickly... I hope
The first working code is in the 4th part out of six parts (if you divide them into eight per part, so the last one has nine.)
So I've reduced 1225~ potential codes to try to a little over 200.

I've been replacing the Q with A-Z (minus Q) and trying those as promo codes...but I'm missing a step before that, aren't I?
For example, I've tried the following codes (none valid):

ZN[A-Z, except for Q]HFXHS
